Your Board Is Skeptical About AI. Here's How to Coach That Conversation.
The meeting you're dreading
You've seen what AI can do. Maybe you used it to draft a letter of inquiry in twenty minutes instead of two hours. Maybe a colleague at another org told you they doubled their proposal output last quarter. You're ready to bring it to your team.
And then you imagine the board meeting.
Someone will say "I read that AI hallucinates." Someone else will ask about data privacy. The board chair will bring up that article from 2023 about AI-generated nonsense getting published somewhere. The conversation will spiral into abstract fears, and you'll leave the room with no decision and no path forward.

Here's the thing: your board isn't wrong to be cautious. They're doing their job. The problem isn't skepticism — it's that most organizations have no framework for turning skepticism into informed decision-making. They get stuck in a loop of "what if" instead of "let's find out."

Why the fear is real (and partly justified)
Let's start by respecting the resistance. Board members who push back on AI aren't Luddites. They're fiduciaries. Their job is to protect the organization from risk, and AI — at least as it's portrayed in most media coverage — sounds like a risk factory.
They've heard about:
- AI "hallucinating" facts and citations that don't exist
- Data being fed into models and used to train future outputs
- Organizations losing control of their messaging
- Staff becoming dependent on tools they don't understand
- Funders reacting negatively to AI-assisted proposals
Every one of these concerns has a kernel of truth. Early AI tools did hallucinate wildly. Some platforms did use input data for training. Some organizations did lose control of their voice by copy-pasting raw AI output into proposals.
But here's what's changed: the tools have matured, the guardrails have improved, and the organizations that adopted AI thoughtfully are now outperforming those that didn't. The question isn't whether AI has risks. The question is whether your organization can afford to manage those risks — versus the growing risk of falling behind.
Name the real conversation
Most board-level AI discussions fail because they're actually three conversations happening at once, and nobody separates them:
- The values conversation: "Does using AI align with who we are?"
- The risk conversation: "What could go wrong, and how do we prevent it?"
- The operations conversation: "What would we actually use it for, and how?"
If you try to answer all three at once, you get chaos. The board member worried about values is talking past the one worried about data breaches, who's talking past the one who just wants to know if it can help with the federal grant due in six weeks.
Coach the conversation by separating it. Tackle values first, then risk, then operations. Each one builds on the last.
The values conversation
This is where you acknowledge that AI feels different from other technology adoptions. It's not like switching from Excel to Google Sheets. AI touches voice, judgment, and storytelling — things nonprofits consider sacred.
The frame that works: AI is a tool, not a replacement. Just as a calculator didn't replace the need for financial judgment, AI doesn't replace the need for program expertise and authentic storytelling. It accelerates the parts of the work that are mechanical so your team can spend more time on the parts that are human.
If a board member says "I don't want a robot writing our proposals," don't argue. Agree. Say: "Neither do I. What I want is for our grant writer to spend less time reformatting boilerplate and more time crafting the narrative that only she can write."
The risk conversation
This is where specificity wins. Vague fears are impossible to address. Specific risks have specific mitigations.
Walk your board through each concern with a concrete answer:
- "AI will hallucinate." — Yes, it can. That's why we never publish AI output without human review. Every draft goes through the same editorial process it always has. AI is the first draft, not the final word.
- "Our data won't be safe." — We'll only use tools with enterprise-grade security, SOC 2 compliance, and clear data policies. We'll know exactly what data is stored and how it's used.
- "We'll lose our voice." — We'll configure voice controls at the organizational level so every output starts from our tone, our language, our values.
- "Funders won't like it." — The major funders we've spoken with care about outcomes and authenticity, not whether you used a tool to get there. Many are using AI themselves.

The Science Fair Model: your lowest-risk starting point
I've seen this work at organizations of every size. I call it the Science Fair Model because it borrows the structure that made your sixth-grade volcano project so effective: small scope, clear hypothesis, public presentation of results.
The Science Fair Model
- Gather small problems. Ask your team to submit real, specific pain points they face regularly. "It takes me four hours to reformat our logic model for each funder." "I spend a full day pulling data for board reports." "I rewrite the same program description fifteen times a year."
- Pick three to five problems. Choose ones that are bounded, low-stakes, and representative of different departments.
- Give each team one week and one AI tool. Set them up with a paid, organization-approved AI platform. Not a free chatbot with unknown data practices — a proper tool with security and guardrails.
- Present results. At the end of the week, each team presents what they tried, what worked, what didn't, and what they learned. Just like a science fair.
- Decide together. Now the board has real data from your own organization — not hypotheticals, not articles, not vendor pitches. Real results from real staff solving real problems.
The beauty of this approach is that it converts abstract debate into concrete evidence. A board member who was skeptical in January is a lot more open in February when your programs team shows that they cut their LOI drafting time by 60% while maintaining quality.
What to prepare before the board meeting
Don't walk into this conversation empty-handed. Your board is going to ask hard questions, and you need to have answers that are specific, not aspirational.
Here's your pre-meeting checklist:
- A one-page AI use policy draft. It doesn't need to be perfect. It needs to exist. Boards love policies. Give them one that says: "Here's what we'll use AI for, here's what we won't, and here's who's responsible for oversight."
- Two or three concrete use cases. Not "AI can help with everything." Specific: "We want to use AI to generate first drafts of LOIs, reformat existing proposals for different funders, and pull data for quarterly board reports."
- A named tool recommendation. "We've evaluated three platforms and recommend this one because of its security posture, nonprofit focus, and voice controls." Boards don't want to approve a category. They want to approve a specific, vetted solution.
- A pilot plan. Use the Science Fair Model above. Give them a timeline, a scope, and a report-back date.
- A risk matrix. Two columns: "Risk" and "Mitigation." Fill in every concern you've heard. This tells the board you've done your homework.
When the ED is skeptical and the staff isn't
Sometimes the dynamic is reversed. Your program staff, your grant writers, your development team — they're all ready. But the executive director is the one pumping the brakes.
This requires a different approach. EDs aren't worried about the same things boards are. Boards worry about fiduciary risk. EDs worry about losing control — of the narrative, of the workflow, of the staff's attention.
The conversation with a skeptical ED is often about trust. They need to trust that AI won't create more work (fixing bad outputs), won't distract the team from priorities, and won't make them look foolish if something goes wrong.
What works here: invite the ED to be the pilot lead. Don't go around them. Make them the person who designs the experiment, sets the criteria for success, and presents findings to the board. When the ED owns the process, their skepticism becomes rigor instead of resistance.
When the board is ready but the staff isn't
This happens more than you'd think. Leadership approves an AI initiative, and the team quietly resists. They're worried about being replaced, or they're overwhelmed by yet another tool to learn, or they simply don't believe it works.
The fix isn't a mandate. It's a low-pressure invitation. The Science Fair Model works here too — let people self-select into the pilot. Start with the curious ones. Let their results create pull instead of pushing from the top.
And be honest about what AI won't do. It won't replace your grant writer. It won't write a winning proposal by itself. It won't understand the relationship you've built with a program officer over fifteen years. What it will do is handle the parts of the work that drain energy and time so your people can focus on the parts that require their expertise.
The Monday morning version
Here's what you can do this week:
- Monday: Write down the three most common objections you've heard about AI from your leadership. Next to each one, write a specific, honest answer.
- Tuesday: Draft a half-page AI use policy. It doesn't need to be legal-reviewed yet. It just needs to say: "Here's what we will and won't do."
- Wednesday: Ask three staff members what repetitive task eats the most time in their week. Write those down.
- Thursday: Research one AI tool that addresses those tasks. Sign up for a trial. Spend thirty minutes testing it yourself.
- Friday: Send your ED or board chair a two-paragraph email: "I've been exploring how AI could help with [specific task]. I'd like to propose a small pilot. Can we discuss?"
That's it. You don't need a twelve-month digital transformation roadmap. You need a conversation, a pilot, and the willingness to learn out loud.
The organizations that figure this out first won't just write grants faster. They'll build the institutional muscle to adapt to whatever comes next. And in a sector where adaptability is survival, that matters more than any single tool.
